If you are standing on climbs you would rather sit through, or grinding below 60 pedal revolutions a minute, your easiest gear is too hard. A wider-range cassette or a smaller chainring is the fix, and it is usually cheaper than a new bike. Try the cheap adjustments — saddle position and tyre pressure — before buying anything.

Gearing is the most common mismatch between a bike and its rider. The bike was built for a notional average cyclist; the hills you ride are specific, and so are your legs.

Diagnose it first

Two symptoms point at gearing rather than fitness:

  • You run out of gears on the climbs you ride most weeks, and have to stand when you would rather sit.
  • Your cadence drops below about 60 revolutions per minute and stays there, which is hard on the knees and unsustainable.

If either sounds familiar, the bottom end of your range is too high.

The fixes, cheapest first

  1. Position. Saddle height and setback affect how much power you can produce. A saddle a centimetre too low costs you on every climb.
  2. Tyres and pressure. Heavy, over-inflated tyres on rough ground cost more effort than any gear change saves.
  3. Pacing. Attacking the bottom of a long climb is the most common cause of walking the top of it.
  4. A smaller chainring at the front, which lowers every gear at once and is often the cheapest drivetrain change.
  5. A wider cassette at the back, which adds lower gears and often needs a longer-cage derailleur.

What a wider range costs

A bigger cassette usually means larger jumps between gears, so the gear you want on a rolling road may not exist. It may also need a new derailleur and a longer chain. For steep, short hills the trade is clearly worth it; for long, gentle climbs you may prefer the closer spacing.

Looking after it

Keep the chain clean and lubricated — a worn chain wears the cassette and chainrings with it, which turns a cheap part into an expensive one. Check chain wear regularly, replace it when it stretches past the manufacturer’s limit, and index the gears so every shift lands cleanly. A drivetrain that shifts badly makes every climb feel harder than it is.
